La APL colma il gap europeo

L'Europa - o piuttosto l'accrescimento delle sue attività europee - è prossimo alla cima (se non in cima del tutto) ai pensieri della APL (American President Lines), la branca per il trasporto marittimo containerizzato della società di trasporto e logistica globale NOL (Neptune Orient Lines Ltd), con sede a Singapore. In effetti, questa intenzione è stata recentemente indicata dal presidente e primo dirigente del gruppo NOL, Flemming R. Jacobs, come uno dei futuri obiettivi-chiave della società.

Per la APL, deve trattarsi del fatto che essa, che ha un alto profilo per quanto attiene al transpacifico ed all'interasiatico, non rappresenta invece un marchio largamente riconosciuto nell'ambito dei circoli trasportistici europei. Meglio conosciuta, ma senz'altro nemmeno essa un nome di rilievo presso i caricatori, è la sua società-madre NOL che, fino a quando non ha acquisito la APL nel 1997, effettuava i servizi europei sotto un marchio proprio. Globalmente, l'attività di linea della APL ha costituito il 77% del fatturato della NOL nel 1999.

Vi è molto spazio per la crescita in Europa, dato che il continente probabilmente ha rappresentato solamente il 12-13% circa dei 1.238.500 FEU che la compagnia ha realizzato in tutto il mondo nel 1999. E' questo il "gap europeo" - com'è stato da lui definito - che Ken Sørensen, presidente della APL Europa, e la sua squadra di emergenti si sono proposti di colmare.

Sørensen - nominato da Jacobs lo scorso hanno nel contesto della sua strategia finalizzata alla ristrutturazione della NOL - condivide l'esperienza e l'addestramento presso la AP Møller/Maersk del suo capo; perché Sørensen, sebbene si sia trasferito alla APL dalle Ferrovie Federali Svizzere, dove era a capo delle attività di trasporto merci, aveva cominciato la propria carriera nel 1980 quale allievo dirigente della AP Møller/Maersk, rimanendo in Maersk fino al 1998. Egli è uno dei tre presidenti regionali (gli altri due si occupano rispettivamente della Americhe e dell'Asia) che riferiscono direttamente a Jacobs, il quale, oltre al proprio ruolo nella NOL, ricopre altresì l'incarico di presidente della APL. Si rammenterà che Jacobs ha passato 39 anni con la AP Møller/Maersk prima di diventare la figura più importante della NOL un anno fa.

Sørensen fa una premessa alla propria esposizione della strategia europea della APL sottolineando la decisione di Jacobs di decentrare e regionalizzare la compagnia, a seguito della revisione della propria direzione e struttura strategica lo scorso anno ad opera della McKinsey & Co. "In precedenza, avevamo un processo decisionale molto centralizzato" evidenzia Sørensen. Peraltro, il fatto che vi fossero in effetti due centrali - Singapore con cultura NOL ed Oakland con cultura APL - ha reso difficile la creazione di una cultura societaria unica di cui chiunque nella società possa giovarsi.

"Adesso abbiamo una sola sede centrale che delega un sacco di responsabilità commerciali ed operative ai presidenti regionali" spiega Sørensen. Così, dai suoi quartieri generali regionali di Uxbridge, nei sobborghi occidentali di Londra ("a 15 minuti da Heathrow ed a 20 minuti dalla stazione ferroviaria centrale londinese di Marylebone, nonché vicino alla scuola internazionale" rammenta Sørensen), egli è responsabile per tutta l'Europa (traffici transatlantici ed Europa/Asia in direzione est compresi) così come per i servizi infra-europei, che oggi non esistono ma che verranno sviluppati. Egli ha inoltre la completa responsabilità delle questioni attinenti a marketing, finanza, risorse umane ed agenzie.

Sottolinea ripetutamente Sørensen: "Ci stiamo davvero decentrando. Abbiamo gli strumenti tariffari per questi traffici specifici. Anche i contributi vengono decisi a livello regionale". Allo stesso tempo, le riunioni mensili del comitato esecutivo che comprende Jacobs, i tre presidenti regionali, il dirigente capo finanziario e tre vice presidenti anziani responsabili rispettivamente per vendite/marketing, operazioni e supporto clienti/strategie informatiche, fanno sì che ognuno si attenga alle direttive societarie ed in accordo con la strategia globale.

Detto questo, Sørensen come intende innalzare il profilo europeo della APL ed incrementarne le relative attività? "Prima di tutto, dobbiamo costruire su qualcosa che già abbiamo e sviluppare una squadra europea" nota, sottolineando come la squadra che ha reclutato (e che ancora sta reclutando) è composta da personale di 13 diverse nazionalità "per lo più europee". Le prime nomine sono state per lo più relative a gente dotata di esperienza nel settore. Tuttavia, nella prossima ondata di nomine la rete potrebbe essere ben più ampia.

Ad organico completo, la squadra regionale della APL sarà costituita da 75 persone: 50 ad Uxbridge (alla fine dello scorso mese di marzo, ne erano presenti 35), mentre il resto dovrà occuparsi delle questioni intermodali a Rotterdam. Inoltre, vi sarà personale della APL a livello nazionale. "Dato che adesso siamo qui davvero, in Europa si avvertirà la nostra presenza sul campo" suggerisce Sørensen, rammentando che in precedenza l'Europa veniva gestita rispettivamente da Oakland e da Singapore.

Una seconda priorità, a detta di Sørensen, consisterà nell'avere la bandiera o la denominazione della APL in tutti i paesi in cui opera. "Questo è già il caso del Regno Unito, del Benelux e della Germania, mentre la Francia ha recentemente assunto una simile organizzazione il 3 aprile scorso, allorquando la APL France ha rilevato dalla AMC (Agence Maritime et Containers) le funzioni di agente marittimo inerenti a tutti i servizi APL in quel paese.

Questa procedura verrà progressivamente ripetuta nella maggior parte dei paesi europei. Sørensen non ritiene di precisare quale sarà il prossimo paese. Afferma infatti: "Non lo abbiamo ancora deciso, ma, com'è ovvio, se si guarda la carta geografica non sarà difficile accorgersi dov'è che non siamo molto forti oggi. Il Mediterraneo ha bisogno di essere rafforzato, dobbiamo partire all'attacco della Scandinavia ed anche dell'Europa orientale. La Polonia è in cima alla mia agenda. Vi ho trascorso quattro anni e mezzo quando ero alla Maersk: avevo cominciato come dirigente territoriale. C'ero solo io, a quei tempi; quando me ne sono andato, la Maersk aveva il 35% delle quote di mercato".

Lo spiegamento della bandiera della APL in tutta l'Europa non porrà necessariamente fine alla collaborazione tra il vettore marittimo ed i suoi agenti. Illustra Sørensen: "Dire che la APL avrà il proprio nome sulla porta non significa per forza che la APL avrà uffici propri dappertutto. Ciò di cui invece disporremo sarà un'agenzia della APL, di proprietà della APL oppure in associazione commerciale con gli attuali agenti se lo vorranno; noi pensiamo che essi possano davvero rappresentarci nel modo che desideriamo. Pertanto, non stiamo chiudendo la porta in faccia ai nostri attuali accordi; quello che vogliamo davvero è il controllo e, se avremo un coinvolgimento finanziario, la APL avrà una partecipazione di maggioranza".

Avere l'ambizione di crescere in Europa non basterà: "Dobbiamo avere anche gli strumenti al riguardo" afferma Sørensen, sostenendo altresì che "c'è un accordo societario in base al quale avremo più capacità a servizio dell'Europa". Al momento, la capacità complessiva della APL da e per l'Europa è di 6.000 TEU/settimana, "e noi siamo al completo, così come lo sono le nostre navi" informa sorridendo Sørensen.

Fonti di mercato suggeriscono che tali navi, e specialmente quelle da e per l'Asia, sono state riempite per mezzo di una politica tariffaria molto aggressiva. Sørensen smentisce il fatto asserendo che "è vero che vogliamo fare altri affari, ma non siamo aggressivi in termini tariffari… Al contrario, siamo davvero dei "bravi ragazzi"… Si fa un gran parlare nel settore in ordine a ciò che stiamo facendo. Sentiamo che si tratta di qualcosa di positivo, ma un sacco di gente sta cercando di rivoltarcelo contro dicendo che ci stiamo procurando altro lavoro in ragione del fatto che pratichiamo una politica tariffaria aggressiva, ma questo non è vero. Abbiamo portato nella nostra squadra gente che ovviamente ha portato con sé alcuni contatti con i clienti".

La capacità europea della APL si espande dall'Europa/Asia ai traffici transatlantici. Come mostra la Tabella 1, la APL offre quattro servizi settimanali da e per l'Asia (AEX, CEX, JEX e Mediterraneo). Tutti vengono tenuti in piedi con i suoi soci della NWA (New World Alliance), e cioè la Hyundai Merchant Marine e la MOL (Mitsui OSK Lines). Complessivamente, la NWA offre circa 1,3 milioni di TEU all'anno di capacità da e per l'Europa sui servizi AEX, CEX e JEX.

La capacità settimanale della APL rientra altresì in tre programmi transatlantici, cui la APL partecipa con la Lykes Lines e con la MOL. Com'è indicato dalla Tabella 2, il vettore non è ancora uno dei soggetti principali di questi mercati, specialmente da e per il Golfo del Messico.

Sørensen è riluttante a fornire dettagli in ordine a come verrà messo in atto "l'accordo societario" finalizzato a fornire maggiori spazi dedicati all'Europa. Tuttavia, egli ricorda che la APL ha nuove navi sotto ordinazione con consegna prevista nei prossimi due anni. Tra esse vi sono quattro navi da 5.500 TEU e 24 nodi di velocità in corso di costruzione, che verranno noleggiate a lungo termine dalla Danaos Shipping del Pireo, e - secondo Sørensen - altre quattro navi gemelle erano in fase di contrattazione al momento dell'intervista. Tutte e otto le navi sono state programmate per l'impiego sull'Europa/Asia nell'ambito del NWA, ma la cautela di Sørensen - a detta del quale ciò non è ancora confermato - rivela che potrebbe esserci una disputa tra i membri del comitato esecutivo della APL prima che si possa finalmente pervenire ad un accordo circa l'impiego delle nuove costruzioni.

In relazione all'Atlantico, Sørensen conferma che la APL parteciperà alla riorganizzazione al momento in corso tra alcuni dei vari raggruppamenti. "Ma, così come stanno le cose adesso, noi partecipiamo all'accordo della Lykes" afferma.

La APL ha una sola nave impiegata nell'Atlantico (una unità battente bandiera statunitense gestita dalla Lykes) ma Sørensen non esclude la possibilità che possa esservi immesso altro tonnellaggio. Commenta infatti: "Se si osservano i traffici transatlantici, in definitiva, si nota come le tariffe stiano cominciando a risalire, di modo che non ci accingiamo certo a mettere in acqua altro tonnellaggio proprio in questo momento, ma nemmeno possiamo escludere di farlo in futuro. Dipenderà dal successo delle nostre attuali trattative e dal fatto che noi si abbia una base per crescere".

Si rammenterà che a febbraio di quest'anno il programma NA1 ha dovuto essere interrotto allorquando venne scoperto che due navi presentavano difetti di progettazione ai motori e dovettero quindi essere ritirate a fini di riparazione.

Quanto alle nuove zone di servizi a lungo raggio attualmente non servite dall'Europa, come il Sudamerica o l'Africa (quest'ultima rientra nelle competenze di Sørensen), egli ha commentato che "esse al momento non hanno le carte giuste, poiché c'è l'esigenza di concentrarsi sui servizi esistenti". Tuttavia, ammette Sørensen, data l'affermata presenza della APL nel Medio Oriente e nel Sub-continente indiano, lo sviluppo di servizi dall'Europa verso tali zone costituirebbe un progresso naturale. "Si potrebbe anche dire che ciò è imminente perché per noi è possibile farlo, ma prima abbiamo bisogno di lavorare con i nostri soci al fine di adeguare i servizi Europa/Asia" rivela.

In Europa, l'ambizione è quella di realizzare qualcosa partendo dall'esistente sistema della APL in fatto di servizi di cabotaggio, ferroviari, stradali e fluviali, creando successivamente una rete integrata. Lo scopo continuerà ad essere quello di servire le esigenze intercontinentali dei clienti della APL. Peraltro, come spiega Sørensen, le trattative in ordine alle esigenze di trasporto marittimo e di logistica dei principali clienti europei potrebbero facilmente progredire sino a comprendere anche le loro implicazioni infra-europee.

Pur evitando di descrivere nei dettagli i piani relativi alla rete europea della APL, anche in ragione del fatto che essi non sono stati ancora decisi, il dirigente riferisce di avere intenzione di assumere presto un direttore per le attività infra-europee. "Dovrà riuscire a movimentare contenitori entro sei mesi, altrimenti verrà licenziato" celia Sørensen. Incalzato perché fosse più preciso in ordine ai piani della APL per i servizi di cabotaggio, ferroviari, stradali e fluviali, tutto ciò che Sørensen ha voluto dire è stato che gli accordi ad essi relativi saranno confermati con i soci locali. "Il mercato è così grande… un vettore globale non può venire e far fronte a tutto. Non saremo mai tanto grandi da provvedere a tutto" asserisce.

Un'altra delle ambizioni della APL sarebbe quella di razionalizzare gli scali portuali e terminalistici in Europa. Sørensen ha espresso il proprio sollievo poiché la NWA ha "finalmente" consolidato il proprio porto di scalo nel Regno Unito a Southampton. "A me non importava molto che esso fosse Felixtowe o Southampton; ciò di cui si aveva in realtà bisogno era che vi fosse un solo porto per tutti i nostri servizi asiatici nel Regno Unito" ha dichiarato.

Un esame degli orari della APL mostra come vi sia spazio per una qual certa razionalizzazione portuale e terminalistica, sebbene ciò possa essere fatto solamente di concerto con i soci del vettore. Commenta Sørensen: "Mentre c'è la necessità di tagliare i costi, allo stesso tempo bisogna essere flessibili. Ma incredibilmente nel nostro settore l'incremento della flessibilità significa un incremento dei costi e non quello della profittabilità". Nel contempo, nel Mediterraneo, la ricerca riguarda due centri di snodo, uno per la parte orientale dell'area ed uno per quella occidentale. "Arrivare ai centri di snodo mediterranei giusti è in cima alla mia agenda" afferma Sørensen.

Pertanto, perché i caricatori europei dovrebbero servirsi della APL? "Perché stiamo cercando di rendere più semplice per i clienti fare affari con noi" replica Sørensen. "Penso che nel corso degli anni la APL si sia data molto da fare per far sì che sia più facile per i caricatori lavorare con essa. Tuttavia, ritengo che il settore marittimo sia in genere noto per essere poco flessibile nonché un soggetto con cui non è facile lavorare… Molto onestamente, il prodotto che possiamo offrire - o piuttosto che già offriamo oggi - è ben più avanti di ciò che viene offerto da altri".

Allo scopo di illustrare la sua argomentazione, egli sottolinea la crescente gamma di prodotti di servizio fondati su Internet della APL e la tendenza in ambito europeo, così come negli Stati Uniti ed in Asia, dei clienti della APL a servirsene. Per coloro che preferiscono modalità di comunicazione più tradizionali, continueranno ad essere utilizzate opzioni più convenzionali. Per quanto, secondo Sørensen, il messaggio potrà essere "ci piacerebbe insegnarvi come potreste farlo in modo più efficace, poiché sarebbe più semplice per tutti e due".

In Europa, come altrove, il mercato sarà frammentato a seconda delle diverse esigenze dei clienti, siano essi aziende piccole, di medie dimensioni o grandi multinazionali con necessità globali. Sørensen conferma che la APL continuerà a disporre di una rete di vendita in Europa. "L'ufficio vendite tipico, a Francoforte o Stoccolma o dovunque si trovi, opererà e sarà supportato localmente e dovrà tenere una contabilità locale. Poi ci sarà il livello seguente, quello dei grossi clienti europei, che potrebbe essere gestito da una sede nazionale, quale ad esempio Amburgo. E poi ci saranno le realtà globali, come la Ikea, la Kingfisher eccetera, che verranno trattate su base globale e regionale" spiega Sørensen.

Allo scopo di far fronte a queste realtà globali, esistono quattro direttori vendite globali, ciascuno dei quali dispone di un portafoglio di contabilità globali con sede in Europa con cui essi dialogano su base diretta. Essi hanno altresì una approfondita conoscenza di specifici settori quali i prodotti forestali o quello automobilistico.

Sørensen spiega che questi direttori vendite globali avranno la caratteristica - unica nel genere - di poter "dire l'ultima parola sui prezzi". Egli infatti sottolinea come ciò sia ben lungi dall'essere un dato comune nel settore marittimo, dove i prezzi vengono normalmente decisi a livello di direttore traffici. "Ciò ci metterà in grado di reagire meglio alle tendenze globali" si entusiasma Sørensen. I direttori vendite globali europei, il cui ruolo è uguale a quello delle altre zone della APL, sono spalleggiati da una squadra supporto societario ad Oakland. Quest'ultima li assiste, così come fa con i direttori vendite globali delle altre zone, nella movimentazione di carichi relativi alle commesse globali sempre più complesse che coinvolgono molti traffici diversi.

Continua Sørensen: "Un altro aspetto di tale organizzazione è rappresentato dal fatto che noi non desideriamo passare attraverso trattative annuali sulle tariffe di trasporto marittimo. Abbiamo molta gente che ogni anno ci affida la propria parte di trasporto marittimo e - com'è ovvio - li serviremo ancora, ma a lungo termine non la vediamo in questo modo. Ciò che prevediamo è invece una forma di partecipazione in cui si possa procedere a discutere quale valore si possa trarre da una stretta collaborazione".

Gli obiettivi della APL e di Sørensen sono chiari. Innalzando il profilo, crescono le attività e si colma il gap europeo. "Se si dice che sarà difficile farlo, allora lo diventerà davvero" riflette Sørensen ed aggiunge "ma il mercato sta crescendo molto rapidamente". Fiduciosamente, come i tanti anni alla Maersk gli hanno insegnato, Sørensen conclude: "Stiamo infine arrivando a fare la differenza".
