Logistica

Un giusto complemento

L'acquisizione della statunitense GATX Logistics Inc. da parte della APL Logistics ha permesso a quest'ultima impresa di allargare in modo significativo la propria base di clienti in Nord America. Ha anche fornito delle nuove opportunità per garantire offerte superiori di servizi, sia in questa zona che nel Sud America.

Come risultato dell'acquisizione della APL Logistics tre mesi fa, la GATX Logistics Inc., impresa logistica americana, ha ufficialmente cambiato il suo nome in APL Logistics il 1° Maggio 2001, e il vecchio nome non esiste più. L'acquisizione, invero molto pubblicizzata, è una delle operazioni di concentrazione di maggior rilievo nel settore dell'industria logistica del Nord America. Il prezzo di acquisto pagato è stato di US$210.000.000.

Anche prima dell'acquisizione, la APL Logistics era classificata nella top 10 dei fornitori di servizi di logistica degli USA. La GATX era invece la seconda begli USA tra le compagnie di immagazzinaggio e stoccaggio delle merci, con uno spazio di magazzino di ben oltre 21 milioni di ft2.

Comunque, per il Gruppo NOL con base a Singapore, che possiede sia la APL Logistics che il business delle compagnie di navigazione, ovvero la APL Ltd, l'acquisto della GATX Logistics non ha costituito una svolta così radicale, visto che era già da tempo nella strategia corporate dell'azienda. Dick Metzler, amministratore delegato della APL Logistics, che lavora al quartier generale del Gruppo a Oakland (California), ha detto che all'inizio di quest'anno la compagnia si è posta due obiettivi:

  1. avere introiti per tre miliardi di dollari nei prossimi tre anni;

  2. divenire un leader nella fornitura di servizi logistici globali.

Entrambi gli obiettivi sono molto ambiziosi. Le entrate per la compagnia nel 2000 sono ammontate a 754 milioni di dollari. Comunque, questo ha significato una crescita del 58% sull'anno precedente. Secondo Brett G. Harper, vice-presidente della APL Logistics (situata nell'ex quartier generale della GATX, a Jacksonville, Florida), le entrate previste per il 2001 sono di 900 milioni di dollari.

Mediante l'acquisizione della GATX Logistics, la APL Logistics è cresciuta in modo significativo. La compagnia adesso dà lavoro a circa 5.000 persone in 56 Paesi, compresi Asia, Europa, Nord e Sud America. Opera su 30 milioni di ft2 di magazzino in totale, comprendendo le infrastrutture del GATX Logistics.

Prima la APL Logistics aveva solo spazi per 9 milioni di ft2, soprattutto in Asia. Pertanto la capacità di disporre di spazi di magazzino nelle Americhe è stato un fattore decisivo nella decisione del gruppo NOL di acquisire la GATX Logistics. Tutte le infrastrutture della GATX Logistics sono ora governate dalla APL Logistics, per un totale di circa un centinaio di unità operative in 24 Stati del Nord America. La GATX Logistics aveva anche propri uffici e magazzini in Canada, Messico, Puerto Rico, Costa Rica, Cile e Argentina.

Harper ha spiegato che le radici della GATX Logistics come impresa risiedono nell'immagazzinaggio. Essa ha cominciato come compagnia pubblica di immagazzinaggio, e negli anni si è progressivamente spostata dal settore pubblico per entrare in contatto più stretto e diretto con gli operatori della logistica. Dice Harper: "Un cliente può avere bisogno di 300,000ft2 in un preciso luogo, o in infrastrutture differenti dedicate in tutto il Paese. Di solito lo spazio è da noi gestito su base contrattuale. Dall'altro lato, lo spazio pubblico che abbiamo ancora (grandi edifici di proprietà) è nei maggiori mercati, come Atlanta (GA), Chicago (IL), Dallas (TX) e Los Angeles (CA). Così i clienti hanno adeguati supporti in questi luoghi, ideali per coloro che hanno affari non stagionali e statici tutto l'anno. I clienti che hanno affari di tipo stagionale preferiscono essere invece non vincolati a stare in un posto fisso a lungo termine".

Una così vasta disponibilità di spazi ha permesso alla GATX Logistics di aggiungere valore alle operazioni commerciali dei propri clienti, dato che non hanno più bisogno di investire loro stessi in magazzini. Dice Harper: "Possiamo garantire ampia flessibilità ai clienti, nel senso che siamo in grado di proiettarli in nuovi mercati. Infatti se dovessero mettersi loro a cercar spazi in cui stoccare le merci perderebbero tempo e denaro. Noi abbiamo una precisa offerta di aree destinate a magazzino. Possono venire da noi, usare i nostri spazi e testare i nuovi mercati".

La compagnia ha utilizzato le sue capacità di gestione del magazzino per stabilire una divisione beni immobiliari, e questo è un ulteriore servizio offerto ai clienti. Non si limita all'immagazzinamento puro, come spiega Harper: "Noi ci muoviamo e cerchiamo spazi destinabili a magazzino per con dei nostri clienti. Abbiamo anche aiutato i clienti a liberarsi di spazi allorché ne necessitavano. Siamo sempre stati in grado di trovare un compratore per la proprietà e poi effettuare il lease back. Siamo arrivati a questi livelli solamente negli USA".

Poi, negli anni recenti, le capacità di magazzino della compagnia le hanno permesso di agire in qualità di 3PL, e restare coinvolta direttamente in varie attività nella supply chain. In qualità di fornitrice di servizi di magazzino, la GATX Logistics è tradizionalmente rimasta coinvolta nelle decisioni commerciali assieme ai suoi clienti, ad esempio nella scelta sulla localizzazione del magazzino, sul suo lay-out in relazione al tipo di prodotti ivi stoccati, sul tipo di equipaggiamento da utilizzare, ecc…

Ma, come sottolinea Harper: "Il tutto diventa sempre meno semplice. Nel mondo degli affari di oggi i clienti si aspettano che noi adottiamo un approccio di tipo previsionale con margini di errori molto contenuti. È molto più che decidere solo la grandezza dell'edificio e la sua localizzazione. Bisogna focalizzare sull'intera supply chain". Invero, dal punto di vista della APL Logistics, l'acquisizione della GATX Logistics ha aiutato a colmare un gap. Prima la APL Logistics non era in grado di offrire un servizio logistico door-to-door onnicomprensivo agli spedizionieri statunitensi. Ora, con i nuovi magazzini e le nuove infrastrutture, c'è più flessibilità nel servire i clienti e soddisfare i loro bisogni.

Inoltre, in aggiunta all'attività di immagazzinaggio, la forza tradizionale della GATX Logistics è sempre stata la fornitura di servizi di trasporto, soprattutto camions nel Nord America. La compagnia è proprio specializzata nei servizi su gomma e in tutte le operazioni connesse.

Dette attività sono svolte dalla GATX Logistics mediante l'utilizzo di mezzi propri e di veicoli di operatori terzi. Dice Harper: "Abbiamo un discreto numero di nostri camions, che operano secondo due differenti modalità. Una è dedicata al contract carriage, dove abbiamo veicoli customizzati per clienti specifici. C'è poi anche il lato del management delle merci, a basso livello di capitale, dove gestiamo tutte le necessità di trasporto, ma utilizziamo veicoli esterni. Il nostro software ci permette di personalizzare notevolmente l'offerta a seconda del cliente, ad esempio tenendo conto del numero di navi che hanno, dei giorni della settimana in cui si aspettano le consegne, ecc…, e ottimizzare i carichi. Possiamo contattare il vettore meno costoso per un data tratta e per un certo lasso di tempo, e così far risparmiare molto i nostri clienti".

Le attività core della APL Logistics sono l'immagazzinaggio delle merci e il trasporto, assieme alle grandi capacità tecnologiche. Con il contributo della GATX Logistics pertanto il valore aggiunto di tutte queste attività è notevolmente aumentato. Compreso l'outsourcing di alcune funzioni logistiche dei clienti. Spiega Harper: "Dal nostro punto di vista come compagnia, riteniamo che l'outsourcing sia la cosa giusta da fare. E se possiamo farlo con costi minori, con risultati equivalenti o addirittura migliori di quelli dei clienti, allora è naturale e razionale che i clienti eseguano l'outsourcing delle loro funzioni logistiche presso di noi. Abbiamo contatti fissi e uffici nei quartieri generali dei nostri clienti. Ad esempio, presso la Thomson Consumer Electronics, è presente in loco il nostro general manager, nei pressi di Indianapolis (IN). Egli fa affari direttamente con il loro gruppo logistica. Così distribuiamo televisori e stereos in USA e Canada".

La GATX Logistics è tradizionalmente specializzata in elettronica di consumo, packaging, prodotti per salute e bellezza e industrie ad elevata automazione. Molti dei clienti che le richiedono soluzioni logistiche sono nomi noti, es. Kimberly-Clark, il leader mondiale nel trattamento di tessuti cartacei, tra i cui marchi ci sono Cleenex e Huggies. Grazie all'acquisizione della GATX Logistics, la APL Logistics ora gestisce 875,000ft2 in nome della compagnia e tre infrastrutture negli USA. È stato stabilito un collegamento EDI tra il sistema IT del fornitore di logistica (Total Logistics Solution, o TLS) e quello di processing degli ordini della Kimberly-Clark. Un sistema di tracking degli ordini in tempo reale mostra l'arrivo, il magazzino, lo stato delle merci, lo stato di carico della nave e il tempo di partenza della merce. Per le consegne all'estero, la APL Logistics produce tutta la documentazione richiesta dagli ispettori doganali prima di caricare e spedire i containers.

La GATX Logistics ha anche intrapreso attività altamente innovative di engineering, e continuerà a farlo quale parte integrante della APL Logistics. Per la CNH, il secondo manifattore al mondo di equipaggiamento agricoli a Racine (WI), la compagnia ha applicato le sue capacità nella tecnologia d'automazione ai macchinari di trazione a gomme, servizio che la APL Logistics ha ereditato dalla GATX Logistics. La compagnia mette le gomme sui cerchioni e le gonfia, e ci vogliono solamente dai 12 ai 15 secondi per effettuare l'operazione, invece dei 10-12 minuti richiesti in precedenza.

Prima dell'acquisizione della GATX Logistics, la APL Logistics si era messa a operare in alcuni servizi ad elevato valore aggiunto, e era impegnata in settori industriali che tradizionalmente non erano toccai dalla GATX Logistics, come il commercio al dettaglio e l'abbigliamento. Secondo l'opinione di Harper, il management dell'ormai estinta GATX Logistics è in fibrillazione per le nuove opportunità offerte dall'acquisizione di cui è stata oggetto. Emergono evidenti sinergie non solo in virtù dell'ampia base di clienti, ma anche perché ora c'è la possibilità di esecuzione e visibilità oggettive della end-to-end supply chain.

L'ampia gamma di servizi che la APL Logistics può offrire è elencata nella tabella qui sotto. Comprende trasporto merci via mare, strada e aria, servizi di convogliamento delle merci e di distribuzione, e svariati altri servizi ad elevato valore aggiunto.

Harper riassume il modo in cui le due imprese si completano a vicenda: "Le attività che svolgono le due compagnie si sovrappongono veramente poco. Se si guarda al gruppo NOL, l'attività principalmente svolta dalla compagnia è il movimento dei prodotti da fuori del Nord America e viceversa, convogliamento e smistamento. Storicamente, noi non siamo ancora stati coinvolti in questo tipo di attività. Dove noi agiamo è allorché il prodotto giunge in magazzino, e poi lì è smistato. Ora possiamo raccogliere il prodotto in Asia, trasportarlo sull'acqua, e muoverlo lungo tutto il percorso fino all'utilizzatore finale. Questo grazie all'acquisizione. Siamo così ora in grado di fornire una vera e propria soluzione end-to-end ai nostri clienti".

La visibilità della supply chain globale e totale, in termini di sistema potente di sistemi IT, è una priorità corrente della APL Logistics, dato che permette un'integrazione generale più profonda del processo intero. La GATX Logistics ha i suoi propri sistemi, chiamati "Pipeline View", che garantiscono visibilità alle navi. Detto sistema è in grado di inserirsi e integrarsi nel sistema di qualunque altro vettore se necessario, come ad esempio i tracking systems della UPS e della FedEx. Può anche interfacciarsi con i sistemi operativi dei vari utenti finali e clienti.

Comunque, la APL Logistics ha formato un'unità di business, dal nome "See Change Technology", la cui funzione è sviluppare un sistema IT per supply chain che ne aumenti visibilità e integrabilità con altri sistemi operativi.

La APL Logistics fornisce anche un servizio di e-fulfilment, o APL Direct Logistics, come mostrato in tabella. Era stato sviluppato dalla GATX Logistics nel 1999, e combina servizi di magazzino e di e-commerce per la supply chain. Harper riassume i benefici del sistema: "Ci permette di prendere un ordine, ottenere autorizzazione per le carte di credito, riconoscere nuovi e vecchi clienti, raccogliere le merci, impacchettarle e spedirle via nave, e gestire il ritorno delle operazioni. È un circolo virtuoso".

Come sottolinea Harper, con l'acquisizione la APL Logistics è ora in grado di espandersi in tutte le Americhe. La GATX Logistics ha aperto la sua prima filiale satellite al di fuori del Nord America nel lontano 1997. Il suo nome era GATX Logistics Chile SA, ed era un joint venture offerente una gamma di servizi di logistica integrati. La Kellog Company, il maggior manifattore al mondo di cereali pronti per essere mangiati, è stata la sua prima cliente. Sono seguite poi altre imprese del ramo alimentare di largo consumo, molto forte nella zona, con patterns distributivi simili, così si sono potute sfruttare economie di scala a livello logistico.

Per la Kellog, l'impresa fornisce anche servizi di inventario e di organizzazione dei prodotti destinati alla colazione venduti in Cile. Quando il prodotto è ricevuta dagli impianti di manifattura in Messico, Argentina e Brasile, lo staff della GATX Logistics garantisce un controllo dell'inventario e servizi di pick-and-pack (raccolta e confezionamento).

Harper vede che il Sud America ha un grande potenziale di crescita. Spiega così: "La APL porta prodotti ai porti del Sud America, così oggi possiamo fornire laggiù un servizio door-to-door vero e proprio".

La concorrenza locale consiste in pochi piccoli vettori regionali, anche se c'è la presenza sporadica di grandi operatori 3PL del Nord America nella zona, come la Exel Logistics. Harper vuole lavorare con alcuni di questi operatori regionali. Dice: "Hanno l'esperienza e la cultura necessarie e anche una buona reputazione. Vogliamo sederci tutti intorno allo stesso tavolo e tessere solide relazioni. Possiamo fondere le nostre reciproche competenze e creare sinergie e vantaggi competitivi. Utilizzeremo i loro beni e le loro infrastrutture, come i networks e i veicoli da trasporto".

Con queste tecnologie e capacità, la APL Logistics può aspettarsi di espandersi in altre regioni. L'acquisizione della compagnia del 51% dell'impresa di spedizioni tedesca Mare Logistik GmbH, annunciata nell'Aprile 2001, è la prima del genere in Europa. Se i targets di crescita di Dick Metzler saranno poi raggiunti, non sarà di certo l'ultima.
