La strada sbagliata dell'e-trasporto

Con la popolarità in crescita dell'e-commerce e delle sue mille varianti, l'industria dei trasporti è stata anch'essa coinvolta nel processo. Ma mentre centinaia di nuove compagnie stanno gareggiando e competendo per primeggiare o restare soltanto a galla, la maggioranza di esse sta sparendo nell'oscurità. Nel presente articolo vengono analizzati i principali fattori del mutamento, i casi passati e si cerca di dipingere, alla luce di ciò, il quadro del futuro.

Negli ultimi anni, l'industria delle compagnie di navigazione ha testimoniato la nascita di centinaia di nuove compagnie di e-trasporto. Con l'aiuto di milioni di dollari di investimenti, gli imprenditori del settore trasporti hanno sviluppato nuovi business che si basano su quel potente mezzo di comunicazione e di scambio di informazioni che è la rete Internet. Molte di queste nuove compagnie hanno lanciato servizi della IT generation per incrementare la loro produttivitàe i loro profitti. Ma, al di là delle promesse di molte e delle buone intenzioni, molti casi di investimenti in Internet si sono rivelati un fallimento.

Oggi, la maggior parte delle compagnie in questione ha chiuso i battenti. Quelle rimaste in vita sono state costrette a rivedere i propri piani di business o sono state acquisite da imprese più grandi per somme equivalenti a piccole percentuali degli investimenti iniziali fatti. La JumpStart Partners ha recentemente analizzato più di 150 compagnie di e-trasporto che servono il mercato delle compagnie di navigazione. Delle imprese che sono rimaste sul mercato per più di due anni, almeno i due terzi di esse hanno chiuso o hanno cambiato ragione sociale per far fronte alle perdite:

  • il 33% delle aziende in questione ha chiuso i battenti,

  • il 17% di esse è stato acquisito,

  • il 18% sono al momento inattive

  • per quanto concerne il 32% restante, almeno metà di esso è costituito da imprese in fase di piena ristrutturazione o sta studiando piani di Business Process Reengineering o cerca degli acquirenti consistenti.

Quali sono i fattori ad aver causato la repentina fine di questi nuovi attori? Il quadro è poi così tenebroso e triste? Non necessariamente. Molte start-up di e-trasporti hanno fallito la loro missione, ma si possono facilmente individuare le cause dei loro insuccessi e imparare dai loro errori.

Dall'analisi delle storie di insuccessi aziendali, è stato riscontrato che molte delle compagnie di e-trasporto sono fallite per loro propria miopia di marketing. Modelli di business sbagliati, problemi interni consistenti e scarsa dimestichezza nelle pratiche amministrative d'ufficio sono tra le principali cause dei tracolli. Anche se una macro-causa può essere ricercata nella fase recessiva dell'economia americana, molte compagnie di e-trasporto già da sole avevano delle performances finanziarie insufficienti. In pratica, per dirla breve, dopo la fase iniziale di lancio del servizio, le start-up di e-trasporto non sono riuscite a realizzare adeguati flussi di cassa, e sono rimase a redditività passiva, inferiore al breakeven point. Così si sono praticamente bruciate il capitale di rischio iniziale e, non garantendo sufficiente sicurezza e prospettive adeguate a nessun investitore, nessuno si è sognato di operare ingenti investimenti di recupero su di esse, e molte delle imprese hanno cessato l'attività, o sono, nella migliore delle ipotesi, state acquisite per cifre molto inferiori al loro valore nominale effettivo, che sarebbe dovuto essere superiore a quello di mercato, dati gli investimenti e le promesse iniziali.

Uno dei principali benefici di Internet è la possibilità di porre in essere dei mercati virtuali. Detti mercati permetto no alle imprese di costruirsi un'immagine in rete e di fare affari con qualunque partners in ogni angolo della terra. Nuovi tipi di business, legati soprattutto agli scambi commerciali, alle aste ed ai portali, sono scaturiti per transazioni ai livelli B2C e B2B. Questi nuovi modelli di business traggono vantaggio dall'essere stai in grado di metter a stretto contatto venditori e compratori. Essi includono:

  1. Scambi di cargos ed aste: Questo tipo di transazioni elettroniche, perfettamente su misura per altri tipi di merce, sono stati i primi ad entrare in crisi. Hanno peraltro causato la nascita di nuove tipologie di intermediari, gli infomediari, che cercavano di mettere in contatto venditori e compratori sul mercato virtuale.

    La procedura di queste aste sui mercati virtuali è la seguente: la casa d'aste virtuale presenta lo spedizioniere con il miglior pacchetto di offerta in relazione a una specifica richiesta (modello one-to-one). I principali criteri di selezione sono il pricing e lo scheduling. In uno scambio di cargos, invece, agli spedizionieri sono mostrate tutte le opzioni che rientrano nei parametri da loro richiesti, poi l'interessato sceglie l'opzione che più gli si confa (modello one-to-many).

    I benefici per lo spedizioniere in entrambi i modelli sono basati sulla convenienza e sul criterio del miglior tempo di consegna. Il vettore ha, d'altro canto, la possibilità di incrementare il livello dei suoi affari tipo spot. Anche l'intermediario gode dei suoi benefici, in termini di un transaction fee o di una percentuale sull'affare.

    Il successo della transazione e, in un secondo momento, anche della spedizione, dipende dal coinvolgimento attivo delle due controparti: lo spedizioniere e il vettore. Alcuni intermediari, come la goCargo, hanno molte difficoltà a tenere in contatto in tempo reale questi due attori, che spesso non si sentono molto coinvolti, anche perché, ad oggi, la maggior parte dei contratti di spedizione è svolta su supporto cartaceo.

    La ragione principale per cui i vettori non hanno mai amato questo tipo di transazione on line è che spesso li costringe a presentare, per essere competitivi, delle tariffe inferiori a quelle che presenterebbero se contrattassero da soli con uno spedizioniere. Infatti la rete Internet offre servizi di comparazione dei prezzi e, se non si vuole essere tagliati fuori, come minimo si deve essere allineati con gli altri offerenti. Poi, siccome i soli criteri di scelta sono il pricing e lo scheduling, non è lasciato molto spazio alla differenziazione di servizi, e nemmeno ai margini di profitto. Tutti i vettori appaiono uguali agli occhi dello spedizioniere che deve scegliere. Elementi chiave come il servizio di assistenza alla clientela, le garanzie e le promozioni o l'affidabilità non si vedono.

    Un altro problema con i primi scambi di cargo e le pionieristiche aste elettroniche è stato che il processo si scontrava con i metodi tradizionali di fare business, stravolgendo i processi standards e talvolta causando disintermediazione. Spesso poi gli infomediari tendevano a tenere tutte le informazioni utili per sé inglobando il più possibile i processi e manovrandoli quanto più potevano dall'alto, filtrando le informazioni più sensibili e, di fatto, tenendo le redini della transazione. Di certo questo non aiutava lo svolgersi normale dei rapporti diretti d'affari tra vettore e spedizioniere, i quali sovente ricevevano le informazioni di seconda mano e manipolate.

    Anche dal punto di vista dello spedizioniere i contro erano più forti dei pro. Se all'inizio poter confrontare tutte le tariffe del mercato era valutata come un'opzione positiva, ben presto si è riscontrato che le offerte migliori in termini di prezzo, che erano quelle ovviamente su cui ricadeva la scelta, erano tra le peggiori in termini di tempi di consegna. Anzi sovente i vettori più importanti preferivano non entrare in queste aste virtuali proprio perché i loro prezzi non erano i più competitivi a causa dei numerosi servizi a valore aggiunto che dette compagnie offrivano, e di fatto gli spedizionieri si ritrovavano a scegliere tra vettori piccoli e inaffidabili. Pian piano così le transazioni si sono sempre più ridotte e molti vettori hanno cominciato a ritirarsi dalle aste. Si aggiunga poi che le transazioni sono anonime in queste case d'asta, e questo infastidiva alquanto le parti in causa, soprattutto gli spedizionieri, che vogliono avere notizie su chi porta la loro merce e non siglare contratti alla cieca, almeno per riflettere sull'affidabilità.

    Oggi, i portali per i vettori, come l'OOCL spin-off CargoSmart e INTRA, stanno costruendo portali settoriali verticali per rimpiazzare le prime case d'asta virtuali sulla rete Internet. Sono diventati praticamente dei punti di incontro tra vettori e spedizionieri, che poi, se vogliono, prendono indipendentemente contatti reciproci e terminano la contrattazione nel modo loro più congeniale.

  1. Scambi di equipaggiamenti e aste: Le aste e le transazioni elettroniche per equipaggiamenti, rifornimento o vendita, hanno avuto una storia più felice di quella degli scambi e aste di cargos. Perché la transazione avvenga, la condizione necessaria è l'esistenza di una massa critica. Questo significa che un accettabile volume di acquirenti e venditori deve prendere parte al servizio perché sia offerta una gamma ragionevolmente ampia di alternative. A meno che poi un infomediario non venga incontro a una necessità di un cliente velocemente o non fornisca un surplus in modo immediato, il cliente si ritirerà al più presto possibile dalla transazione.

    Infomediari come la SynchroNet Marine hanno imparato che le transazioni di successo e profittevoli per tutte le parti in gioco derivano da continua assistenza e assiduo incoraggiamento ad opera del personale addetto al customer service. Solo un ambiente aperto, in cui le informazioni fluiscono liberamente e in cui il supporto customizzato è garantito le transazioni giungono ad un esito positivo.

  1. Portali dell'informazione: Consiste in un altro tipo di business mediante Internet, che ha però difficoltà di avviamento nel mondo delle compagnie di navigazione. Le compagnie che hanno realizzato il miglior volume d'affari negli ultimi anni sono quelle a dimensione più tradizionale in merito ai comportamenti, tipo la ci-online. Un portale è un sito Internet studiato per essere un contenitore di informazioni mirato a un target specifico di mercato. I portali sono di valore inestimabile per la loro funzione di aggregatori di notizie, ma sono costruite con un modello di business difficile da mantenere. Perché un portale abbia successo, deve riuscire ad attrarre e soddisfare un numero abbastanza grande di visitatori, almeno per garantire a se stesso una ragionevole attrattività dal punto di vista dei banners.

    Molti portali sui trasporti, come PortNetLink, hanno fallito, per un numero svariato di ragioni, in particolare perché la maggiore loro entrata era costituita da banners pubblicitari. E se le entrate sono basate interamente sulla pubblicità, che per definizione è mutevole e difficile da mantenere, si deve fare un continuo sforzo di promozione del sito, in modo tale che siano ammortizzati i costi per clicks dei singoli banners. E in un periodo instabile com'è quello attuale, in cui la pubblicità su Internet tramite banners sta perdendo importanza ed è spesso vista come elemento di fastidio dagli utenti, si può facilmente capire come sia incerto anche il destino dei siti che vivono di questo tipo di promozione.

    Altro elemento centrale per il portale è il suo contenuto. Internet è nata come uno strumento per fornire informazioni gratuite a tutti, con alcuni siti che, a pagamento, fornivano dettagli più specifici, tipo il Wall Street Journal on line, che ha avuto discreto successo. La tendenza per il futuro sarà però di avere solo siti a pagamento, dato il livello di saturazione del mercato e il declino dei portali gratuiti, soprattutto e verticali e a contenuto specialistico, come nel caso del settore delle compagnie di navigazione. I portali di trasporti che al giorno d'oggi ottengono dei profitti hanno anche imparato a diversificare le loro fonti d'entrata con servizi addizionali.

Accanto ai portali, alle transazioni ed alle aste on line appena elencate, altre nuove compagnie di e-trasporto sono sorte a causa del bisogno di fornire nuovi servizi all'industria delle compagnie di navigazione. Queste nuove start-up tailorizzate sul cliente beneficiano tutte delle opportunità che l'architettura aperta di Internet loro offre. Dette imprese garantiscono servizi di business delle infrastrutture, come la collaborazione lungo la supply chain, il tracking e l'inoltro delle merci.

Per costruire nuove start-up di e-trasporto ci vogliono dei fondatori creativi e un team di management di base affiatato e competente, costituito magari da esperti del settore in questione. Per attrarre a sé dei finanziamenti, una start-up deve definire chiaramente la proposizione di valore per i suoi servizi e determinare il modo migliore di trarre profitto da essa. È il punto critico delle start-up. Non tutte riescono a costruire dal nulla il loro originale modello di business in un'arena competitiva assai forte.

Molte di queste compagnie muoiono subito, addirittura quando ancora stanno testando il loro modello di business con la clientela. Per testare il mercato, alcune imprese forniscono i loro servizi aggiuntivi a titolo gratuito. Ma quando, in un secondo tempo, viene proposta una tariffa, i clienti che hanno già utilizzato il servizio gratuitamente sono riluttanti a pagare un prezzo per esso. Addirittura, molti clienti si sono dichiarati insoddisfatti dei servizi ottenuti gratis. Come risultato, molte delle promesse delle start-up non sono state mantenute, e gli investitori hanno perso il loro capitale. Anzi, ancora prima del vero e proprio lancio dell'impresa, il denaro era già finito. Certo bisogna dire che molto spesso i piani di business sono stati avventati e superficiali, anche perché basati su previsioni settoriali molto ottimistiche, ma poco coni piedi per terra.

Anche i problemi personali hanno afflitto le start-up. Molte compagnie hanno cessato l'attività perché i fondatori hanno sbagliato nel mix iniziale di talenti e persone per il settore in questione. Da un lato gli esperti di trasporto spesso non hanno dimestichezza di nuove tecnologie e customer management. Dall'altro gli esperti di high-tech non se ne intendono di trasporti. E, inoltre, il team di vendita spesso non era ricercato tra specialisti dei trasporti.

Il risultato è stato che spesso i siti erano gli uni eguali agli altri e non c'era alcuna differenziazione. L'offerta era poi alquanto scarsa e c'era poca attenzione ai problemi del mercato. Anche la concorrenza è stata sottovalutata.

Dozzine di nuove compagnie di e-trasporto si descrivono in termini vaghi come "i leaders nella fornitura di servizi e soluzioni di trasporto", ma se una compagnia non riesce a spiegare in una frase o due, in concreto, quello che fa per davvero, non potrà mai attrarre efficacemente dei clienti. Altre imprese hanno mutato il loro messaggio di marketing troppo di frequente, e i potenziali clienti sono semplicemente rimasti confusi e hanno perso ogni interesse. L'anno scorso, è divenuto difficile tenere sotto controllo le offerte delle nuove e diverse compagnie di e-trasporto, dati i cambiamenti repentini e improvvisi dei loro patterns di offerta.

Anche i problemi di ordine tecnico non sono mancati. Le start-up tecnologiche, spesso provenienti dalla Silicon Valley, hanno raggiunto livelli di capacità tecniche molto superiori nel settore dell'industria navale, anche al di sopra degli standards richiesti. Le imprese di e-trasporto hanno spesso proposto soluzioni informatiche persino troppo avanti per il tipo di mercato da servire. Spesso, i vettori si trovavano con hardware obsoleto e software e competenze inadeguate per implementare i nuovi progetti online. Ad esempio, alcuni servizi online richiedevano trasferimenti di dati in tempo reale dai vettori per essere efficaci. Alcuni vettori non erano però nemmeno in grado di collegarsi ai database richiesti per ragioni amministrative, oltre che tecniche, e, per loro, la via più veloce à rimasta il fax. Le nuove tecnologie presentano poi delle difficoltà consistenti di utilizzo, e gli impiegati hanno poco tempo per imparare delle nuove mansioni e abilità nella loro giornata lavorativa già al limite della saturazione per numero e qualità di impegni.

Pure i problemi relativi alla sicurezza non sono di secondo ordine. Molti trasportatori erano e sono tutt'oggi riluttanti a far passare sulla rete Internet i loro dati e quelli riservati dei loro clienti, per la paura che vengano manipolati o sottratti da altri. Ed è comprensibile, dato che le imprese con cui si veniva a contatto tramite Internet erano spesso lasciate nell'anonimato o del tutto sconosciute. Così molti hanno dovuto investire in pesanti e costosi firewalls che tenessero i loro dati al sicuro di occhi indiscreti un volta connessi a Internet.

Poi, molti caricatori non dispongono tutti di connessioni ad alta velocità o banda larga, e ciò ha rallentato ulteriormente i processi online e ha falsato i flussi informativi, che non potevano così essere in tempo reale. Per passare da banda stretta a banda larga ed avere connessioni più veloci, naturalmente, sono da sostenersi svariati costi, assieme a numerose operazioni più strettamente fisiche sulle infrastrutture aziendali.

Last but not least, non sono poi sempre fattibili e convenienti nuovi modelli di business nel mondo dei trasporti. Certo, nessuno nega il potere di Internet e la sua forza nel migliorare le comunicazioni e avvicinare le varie parti dell'industria, specialmente in un settore globale come quello dei trasporti. Ogni industria, e il discorso vale a maggior ragione per l'industria dei trasporti, fortemente radicata nelle tradizioni storiche, comunque, non può cambiare così, dal giorno alla notte, e non ci si può aspettare che mutamenti repentini avvengano nel breve periodo, ma solo nel medio o lungo termine.

Per questo molte imprese di e-trasporto sono fallite, perché chiedevano ai loro partners commerciali di adeguarsi ai loro standards e modelli di business avanzati prima del tempo, quando né loro né i mercati erano pronti. La scelta dei vettori di non adottare nuove tecnologie che comportassero mutamenti radicali nel loro modo di condurre gli affari è stata cruciale. Poi, molte start-up di e-trasporto hanno sopravvalutato la loro proposta di valore e sottostimato i tempi, i costi e gli sforzi necessari per giustificare i cambiamenti che proponevano. Le compagnie di trasporto hanno così scelto, e saggiamente, di non buttarsi a capofitto in business rischiosi e pionieristici condotti da novellini del settore.

Ma allora, che ne è delle poche compagnie di e-trasporto che, al giorno d'oggi, sono ancora vive? Quelle più competenti e affidabili stanno godendosi i loro consistenti cashflows e hanno imparato dai loro errori del passato. Tra di esse la Qiva, che sta andando particolarmente bene al momento attuale. Altre, come la Tradient, si sono riassettate, hanno ridisegnato il loro modello di business e quello finanziario, e si sono rilanciate camuffandosi dietro a un nome nuovo. Alcune sono semplicemente scomparse, lasciando dietro di sé cause per bancarotta e fatture non pagate per ordini di computers, servers e materiale da ufficio.

Le start-up rimaste in vita stanno imparando molto dal passato. La chiave di ogni politica di successo, ora, è costruire una proposta di valore che sia percepita come tale, in modo da attrarre tutti i potenziali consumatori. Il must è sviluppare un sentiero di successo con soluzioni tecnologiche forti e innovative, ma facili da usare e pratiche piuttosto che rivoluzionarie. Insomma, operazioni chiare, semplici e pulite con stravolgimento minimo delle correnti pratiche d'ufficio e maggior ascolto del consumatore.

Per le compagnie di trasporto che scelgono le soluzioni di e-trasporto oggi, il consiglio è poggiarsi su quelle che hanno una base fisica, quantomeno, ovvero non siano solamente virtuali. E, inoltre, verificarne l'affidabilità e la compatibilità dei software, così da non dover perder troppo tempo nel ridisegnare i propri modelli di business e da non spendere troppo denaro. Naturalmente il software deve essere chiaro, semplice e di facile comprensione.

Anche se i mutamenti tecnologici possono essere difficili da gestire, se si tratta l'IT correttamente, l'informazione accessibile e la produttività cresceranno notevolmente, e daranno alla compagnia un valore aggiunto inestimabile, portando a sicura nuove produttività.

Come per ogni invenzione, anche per Internet c'è un primo periodo sperimentale Una seconda generazione di prodotti e servizi più accurati e convenienti sarà poi sicuramente immessa sul mercato. Così è stato per l'e-trasporto. Le prime imprese sono quasi tutte fallite, ma adesso l'offerta si sta affinando, le tecnologie diffondendo e lo scetticismo per i nuovi media sta crollando. Insomma, tutto è pronto per una nuova generazione di business nel settore dei trasporti.
