Trasporto intermodale

Una nuova generazione

Il mercato dei trasporti si sta evolvendo, con tutta una nuova generazione di operatori che ama fare sperimentazioni di carattere più multimodale tra linee di navigazione, ferrovie e strada.

In qualità di gigante indiscusso dello shipping di containers, la Maersk Sealand dispone di una zona di copertura talmente vasta che gli altri spedizionieri possono solo sognarsela.

Con 325 uffici in tutto il mondo e un numero incredibile di imprese partner, che offrono servizi relativi al trasporto (dalla riparazione dei containers alle operazioni intermodali), nonché un gruppo di base che effettua operazioni portuali e costruzioni navali, che cosa resta da conquistare al colosso danese?

"La nostra copertura globale in termini di Paesi serviti è molto completa", dice Jesper Kjaedegaard, dirigente capo operativo della Maersk Sealand. "Comunque, ci siamo proposti di crescere ancora e di tappare i buchi nella nostra offerta; ad esempio siamo deboli in alcuni tipi di servizi, come nelle connessioni ferroviarie e intermodali in Nazioni particolari. Abbiamo intenzione anche di rafforzare e potenziare la nostra copertura globale dei mercati mondiali".

"Non escluderei ulteriori acquisizioni, ma siamo interessati soprattutto a proposte di affari allettanti. Non vogliamo acquistare solo per il gusto di accrescere la nostra quota di mercato".

"Al momento non abbiamo intenzione però di cambiare il marchio Safmarine acquisito lo scorso anno. È un affare molto rispettato e molto redditizio".

Sebbene la Maersk Sealand abbia deciso di allearsi con la Safmarine per offrire dei servizi, Kjaedegaard ha confermato che il gigante danese non crede più nell'utilità di avere un partner globale al di fuori del gruppo come in passato.

"La Maersk Sealand è grande quanto la Grand Alliance e più voluminosa della New World Alliance", spiega. "Possiamo soddisfare le richieste dei clienti senza dover consultare nessun partner, e ciò significa che possiamo reagire velocemente e venire incontro ai loro desideri in maniera dinamica".

"Per di più, se fai parte di un network unito e ampio, sei molto vulnerabile. Un partner deve comandare l'altro e tutti i servizi hanno bisogno di essere ridefiniti".

"Infine, il successo in qualunque partnership globale dipende dall'avere un partner di uguali dimensioni, che la Maersk non riesce attualmente a trovare (perché non esiste)".

Il lato negativo di un'organizzazione di questo tipo è che, naturalmente, si generi del potenziale caos amministrativo. Il vettore oceanico risolve il problema dando autonomia a ciascuno dei suoi uffici nella scelta e nell'amministrazione delle società locali affiliate.

Un principio simile è applicato dall'AP Møller Group al suo interno. "Ogni divisione (come la Maersk Sealand, la Maersk Logistics, la Maersk Ports, il parco navale Odense Steel e la Maersk Container Industry) ha una propria individualità e una propria gestione autonoma, e ognuna deve raggiungere un preciso e cospicuo target finanziario", spiega Kjaedegaard.

"Le divisioni non devono rispettare le gerarchie della capogruppo in merito alla scelta dei fornitori o quant'altro. Ad esempio la Maersk Logistics può, e poi effettivamente lo fa, scegliere di utilizzare dei fornitori diversi dalla Maersk Sealand".

Il vettore, a sua volta, non è obbligato a ordinare le proprie navi dall'azienda Odense Steel o a fare scalo ai porti Maersk. Quale fornitore di un'altra divisione del gruppo, ci si aspetta che ognuna offra prezzi competitivi per vincere il contratto. Ugualmente, se una divisione ha una qualche capacità di risparmiare, cercherà di attirare altri clienti a investire nel capitale accresciuto, ottimizzando così i suoi beni.

La compagnia di navigazione con sede a Singapore APL è un altro attore di primo piano, che separa in modo netto gli affari puramente logistici da quelli relativi al trasporto oceanico.

La chiave del successo sta nell'informazione

David Appleton, vice presidente della APL Europe sezione vendite e marketing, crede che il trasporto non riguardi più scelte in merito a navi e carichi, ma soprattutto informazione.

Così, se l'informazione - per lungo tempo considerata appannaggio dei fornitori di logistica - è ora il servizio "core" per i vettori, che differenza ci sarà più tra i businesses di trasporto e quelli di logistica?

"Ci saranno sempre somiglianze tra i due; molte delle compagnie globali che operano attualmente posseggono anche compagnie di logistica, così sono in grado di offrire dei servizi in più ai clienti qualora essi lo richiedano", spiega Appleton.

"La Logistics sta per fornire una soluzione completa per quanto concerne la catena dell'offerta ai consumatori, e questi ultimi sono liberi di scegliere o non scegliere se utilizzare la compagnia di navigazione che viene loro offerta dall'impresa. Stiamo già proponendo delle soluzioni, ma sempre all'interno del nostro network intermodale", dice Appleton.

Una delle chiavi del successo per la nuova generazione è come sceglieranno di fornire la gamma di soluzioni intermodali: la APL, per fare un esempio, opera con propri beni solamente nel settore marittimo, e sceglie di esternalizzare il trasporto stradale e quello ferroviario.

"Ma è un vero e propriop servizio intermodale door-to-door; non si deve possedere il bene per poter fornire il servizio", sottolinea Appleton. Il suo capo, Ken Bloch Sørensen, ribadisce: "outsourcing but controlling"; questo, sottolinea Appleton, implica che la APL lavori in modo molto ravvicinato con i suoi partners per assicurare che i servizi siano completamente integrati nella catena intermodale.

Piuttosto che investire in beni non strettamente marittimi, la APL ha scelto di sviluppare la sua rete di servizi, espandendo il già forte orientamento verso l'Asia e il Pacifico ereditato dalla fusione di Neptune Orient Lines e di American President Lines. Un gap nei commerci transatlantici è stato prontamente riempito, con l'offerta del nuovo servizio pendulum della APL, che partecipa ai servizi della New World Alliance, e ha messo in condizioni l'impresa di lavorare fianco a fianco con la Maersk Sealand. Il prossimo gap da risolvere, nell'opinione di Appleton, è nei traffici intraeuropei, dove bisogna combattere anche i servizi, qualitativamente alti, dei Mediterranei e degli Scandinavi.

"Servizio" è la parola magica finché si tratta di APL. "Vogliamo essere la compagnia di navigazione con cui sia più facile fare affari", dice Appleton. La APL persegue i suoi scopi in una varietà di modi diversi: numerosi servizi on-the-water, espansione del suo proprio network di uffici e interrealzioni, e, ancora più importante, un'enfasi tremenda posta sui servizi Internet-based.

Dal suo punto di vista la APL consegna tutta la sua gamma di servizi al cliente attraverso i prodotti della Homeport. Essa è un membro estremamente attivo dell'iniziativa GTN, una piattaforma neutrale che offrirà agli spedizionieri l'opportunità di smistare il trasporto da uno qualsiasi dei nove vettori membri. Le due opzioni permetteranno ai clienti di scegliere quale soluzione meglio loro si addice di volta in volta, dice Appleton.

Fornire una vasta gamma di possibili soluzioni è stato anche un punto di forza della NYK Line, per la quale il container shipping altro non è che uno dei tanti aspetti del completo portafoglio di servizi offerti, spiega James Kirsop, vice amministratore delegato della NYK Line Europe.

Kirsop dice che la NYK è la maggiore compagnia di navigazione al mondo, contando la flotta a disposizione del gruppo che spazia dagli svariati mezzi per la movimentazione a banchina fino alle navi container di grandi dimensioni.

Il network della NYK comprende anche compagnie di logistica, il trasporto aereo e le operazioni di trasporto a terra, ma piuttosto di sottolineare l'indipendenza del suo range di affari, la NYK tende a volerli tutti integrare l'uno coll'altro.

"Finché tutti i servizi offerti dalla compagnia sono integrati l'uno con l'altro e si ragiona in un'ottica comune e seguendo piani e direttive simili, magari elaborati in periodici meeting dei vertici, si riuscirà a rendere il gruppo più coeso, unito e forte", dice Kirsop.

Questo approccio è il cuore della filosofia della compagnia NYK, e chiaramente emerge anche dal marchio della NYK: "NYK Global Logistics and Megacarrier".

"Il nostro obiettivo è essere una compagnia completa in quanto a forniture di servizi per i maggiori spedizionieri mondiali, cosicché non sentano il bisogno di fare affari con qualcun altro. Una multinazionale che produce automobili, ad esempio, potrebbe importare acciaio sui nostri vettori per rinfuse, componenti attraverso le nostre linee containers e altre parti più urgenti con la nostra compagnia di navigazione, con l'impiego di tutta la nostra catena di offerta coordinata dall'alto dal nostro braccio logistico", spiega Korsop.

La NYK evidentemente punta su economie di scala e sinergie che riesce a creare mediante il suo vasto business bloc. Invece, un'altra multinazionale ha scelto un approccio diverso. La Canadian Pacific, la conglomerata fuoriuscita dalla storica Canadian Pacific Railway, che opera in diversi settori dallo shipping all'estrazione mineraria, sta per dividersi in cinque imprese ben distinte.

Gli azionisti della compagnia saranno chiamati, dopo il piano di ristrutturazione annunciato a Febbraio, a scegliere in quale delle cinque aziende differenti investire le proprie azioni. Ogni nuova nata sarà trattata come singola entità separata, e avrà il suo proprio e specifico "core" business.

Per le due imprese di trasporto all'interno del gruppo - CP Ships e Canadian Pacific Railways - questo significherà irrimediabilmente un allontanamento definitivo dallo sfruttamento di potenziali sinergie operative, di possibili servizi congiunti e l'assenza di un operatore superiore che controlli e aiuti le aziende con l'offerta di servizi integrati tra mare e terra.

Ray Miles, capo del settore operativo della CP Ships, ha escluso ogni possibilità di breve periodo di emergere, per questo tipo di compagnia, dalla Canadian Pacific. Comunque, come Appleton, egli sottolinea il fatto che la frammentazione che sta avvenendo nel gruppo non preclude ogni possibilità di svolgere efficienti operazioni comuni, e ha sottolineato che la vicinanza tra la CP Ships e la CPR - in effetti è più esatto dire tra la CPS Ships e qualunque altro possibile alleato operativo - non sarà in nessun modo affetto dalla transizione verso l'indipendenza.

"Abbiamo ancora in corso degli accordi di lungo termine con la CPR e un'ampia gamma di altre compagnie che non saranno per niente toccate dalla disaggregazione in atto", dice Miles. Le compagnie della Canadian Pacific sono da sempre state gestite quali entità indipendenti, dice lo stesso Miles, e le esistenti relazioni riflettono in toto i piani d'azione elaborati dalle dirigenze nel passato, sempre in quest'ottica globale.

Fin dall'inizio - "quando c'erano solo due navi e mezzo", ama dire Miles - nei primi anni Novanta, il gruppo CP Ships è cresciuto e ha acquisito una serie di marchi della navigazione, tanto che adesso si trova a pieno titolo tra i primi sette operatori containers al mondo per grandezza, e addirittura è il leader nei traffici con il Nord America. La compagnia attualmente possiede una flotta di 80 navi e nel 2000 ha toccato quota un milione e ottocentomila Teus, ricavando ben oltre 164 milioni di dollari USA (179 milioni di Euro).

"Guardiamo al futuro con molta fiducia", dice Miles. "Veniamo da anni di straordinari successi in termini di performances finanziarie, siamo in un solido e forte clima di affari e stiamo perseguendo strategie chiare e definite".

Questi cambiamenti, nell'opinione di Miles, non faranno altro che dare alla CP Ships nuove opportunità per perseguire crescita e sviluppo dei propri affari. Con piena indipendenza dalla propria compagnia madre, la CP Ships avrà la libertà di cercare di raggiungere nuovi obiettivi e sfruttare al meglio nuove opportunità a mano a mano che queste ultime si presenteranno.

"Avremo certamente la possibilità di tessere rapporti con compagnie con cui in passato non riuscivamo nemmeno a trattare", dice Miles. L'indipendenza assicurerà che le nuove opportunità saranno valutate puramente sulla loro convenienza e coerenza con la linea di azione della CP Ships, mutevole di giorno in giorno.

Questa è una strada che ha già portato al successo un partner della CP Ships, la compagnia Messicana Grupo TMM. Prima operatore marittimo, la TMM, a causa dei patterns di trade modificatisi nel suo mercato domestico, si è allontanata dallo shipping di containers per concentrarsi interamente sul potenziale della ferrovia.

Nel 2000, la compagnia messicana, infatti, vendette le sue operazioni su linee di navigazione alla CP Ships, già a suo tempo partner della TMM. I capitali ricavati da questa vendita furono poi investiti nelle ferrovie, sfruttando il processo di privatizzazione allora in atto in Messico, dove l'impresa vinse la concessione di operare sul network ferroviario che connetteva il Messico agli USA.

Da quel momento in poi, spiega Brad Skinner, vice Presidente senior del Grupo TMM, il volume di affari ferroviario della compagnia (TFM) è cresciuto ad un tasso sorprendentemente elevato, sia in termini di entrate che di unità di carico. Parte di questo successo deve certamente ricercarsi nel boom dell'economia messicana innescato dal NAFTA, ma comunque è una testimonianza del successo della TFM, che ha avuto il coraggio di cambiare radicalmente settore e di dare fiducia al trasporto merci ferroviario a danno dello stradale.

"L'anno scorso, l'economia messicana è cresciuta ad un tasso del 20%, e la TFM, invece, del 23%", puntualizza Skinner. Ci si aspetta che i flussi di cassa per il 2001 tocchino quota 300 milioni di dollari americani, incluso un margine operativo del 27%. Ci si aspetta che la situazione migliori ancora, con almeno altri 10 anni di ulteriore crescita attesa in linea con le previsioni di sviluppo dell'economia messicana.

Il futuro è brillante, afferma Skinner, anche perché queste statistiche riflettono solo il 13% del scarico complessivo che viaggia tra Messico e USA. Non tutto è containerizzato, o è categorizzabile come intermodale: circa 50 anni di resistenza da parte delle ferrovie messicane hanno praticamente ucciso l'intermodalità in Messico, precisa Skinner.

Per riuscire a riportare una quota significativa delle spedizioni di nuovo sulla ferrovia e così sfruttare appieno l'intermodalità, la TFM intende revisionare innanzitutto l'intero sistema, con servizi a basso livello di tecnologia, ma vitali, quali aree di stoccaggio sicure per prevenire furti di merci e nuovi materiali rotabili e locomotive per accrescere l'efficienza di costo, e poi accelerare l'intero network. In un secondo momento si introdurranno servizi di tipo più culturale, da un lato con un training del personale adeguato e dall'altro con un programma biennale per installare le nuove tecnologie.

Installati i nuovi sistemi per rendere disponibile l'informazione sullo stato e sulla localizzazione delle singole macchine, il Messico diventerà presto parte integrante del network ferroviario del Nord America, network dal quale è stato a lungo escluso: i proprietari di veicoli ferroviari statunitensi e canadesi disponibili per l'affitto hanno sempre scoraggiato il passaggio dei loro mezzi attraverso il Messico, perché non vi era abbastanza controllo dei veicoli stessi e non c'era certezza sulle modalità di pagamento.

Oltre a spingere innanzi il mercato intermodale (nel 2000 ammontava a 38 milioni di dollari americani, +37% rispetto all'anno precedente) e a far riconquistare alla ferrovia una quota rilevante del volume del traffico merci a danno della strada, un'altra priorità per la TFM è quella di diventare parte integrante del Grupo TMM di modo che quest'ultimo si presenti agli occhi dei clienti come un gruppo altamente integrato garantente affari a 360°.

Altre operazioni, specifica Skinner, includono i porti (quali il maggiore porto container della Costa del Pacifico, Manzanillo) e una distribuzione effettiva su terra comprendente una flotta di trucks, una compagnia di logistica e varie infrastrutture di stoccaggio.

Con una base di clienti di 3.700 compagnie nello spettro del Grupo TMM, la compagnia ha identificato in poco più di 400 i conti da queste utilizzate per i servizi della compagnia messicana. Per alcuni di essi i servizi sono raccolti in un solo prezzo, comprendente tutto il pacchetto di servizi offerti.

"La Nissan, ad esempio, ha subito colto e sfruttato la nostra opzione di prezzo combinato. Pagano una volta sola per far arrivare tutti i loro componenti nei nostri porti, per distribuirli alle loro fabbriche mediante il nostro network distributivo e per immetterli sul mercato poggiandosi sulle nostre linee ferroviarie, e così raggiungere i clienti in tutto il mondo", spiega Skinner.

Il Grupo TMM presenta un eccellente esempio del paradosso tipico della nuova generazione degli operatori di trasporto globali. Essi non sono poi così globali - dato che si concentrano solo su un mercato, nel caso appena esaminato il Messico - né sono tutti coinvolti nel settore delle operazioni marittime. Però sono operatori integrati verso ogni tipo di affare e offrono servizi completi a una base più globale di clienti, con un approccio focalizzato all'allargamento dell'azione in tutta la catena dell'offerta.

Questo tipo di ambizione emerge dalle politiche di imprese quali la APL e la CP Ships, seppur in modo differente, come si è visto. La prima tende a svilupparsi canale su canale per la convenienza dei singoli clienti, la seconda punta sulla creazione di marchi di shipping line specifici all'interno della compagnia. Piuttosto che l'espansione verticale, questi operatori cercano la crescita orizzontale, attraverso la rifinitura delle loro offerte individuali ai singoli attuali clienti, con tutta una serie di soluzioni trasportistiche out-of-the-box. Anche la NYK cerca nuove soluzioni, ma lo fa veramente in un'ottica globale, differentemente dalle due imprese succitate, movendosi orizzontalmente e verticalmente all'interno della catena dell'offerta e in tutto il mondo. E così fa anche la Maersk Sealand.

David Appleton della APL ha citato l'informazione quale nuovo elemento nel commercio per gli operatori del trasporto globale. Guardando meglio, questo è solo una parte di una verità più grande: la nuova generazione di operatori di trasporto globali è sì, da un lato, nel business della fornitura di soluzioni globali, ma, dall'altro, le soluzioni che forniscono, per loro scelta, non corrispondono esattamente a servizi che raggiungano effettivamente ogni singolo angolo della terra.
